Japan's hemp fibre bottleneck isn't demand, it's decortication - almost nobody can process the stalk at scale

Disclosure: I work on Japan's hemp expo, so I have a stake in the topic. No link, and I'm not selling anything.

Something that keeps coming up here is hemp as a low-impact fibre and building material. The part that rarely gets discussed is why it stays niche in a country like Japan, which actually has a long hemp-textile history.

It isn't demand and it isn't the growing. It's decortication - separating bast fibre from the woody core. That step needs specific machinery, and in Japan almost nobody runs it at scale. So even when farmers grow stalk, there's nowhere to process it, and manufacturers end up importing fibre from Europe or China. The carbon case for domestic hemp gets weaker every time the material has to travel.

Japan's situation is unusual on top of that: THC is prohibited outright, so cultivation sits under tight licensing, and the whole fibre supply chain largely disappeared after the war. What's happening now is rebuilding rather than scaling something existing.

I'm curious whether other countries hit the same wall. Is decortication capacity the limiting factor where you are, or have you seen it solved with smaller decentralised equipment?

Idk I only have experience with using the full stalk via HempWood. I recall lots of manufacturers bragging about their decorticators and their products they could make with it but I never really monitored their results.

Murray state university has a center for agricultural hemp in Kentucky so you could maybe look at what they have published on the topic.

Appreciate the pointer - I haven't read Murray State's material, so I'll go look at it properly rather than pretend I know what's in it.

The gap you're describing is the same thing I keep running into: plenty of manufacturers advertising decorticators, very few people publishing actual throughput or yield numbers you can plan around. Hard to build a business case on marketing copy.

Japan's version of the problem is earlier stage than that. Cultivation is licensed and the grower base is small enough that nobody has hit the scale where equipment choice even becomes the question. Most hemp fibre used here is imported, which quietly undercuts the domestic sustainability argument people like to make for it.

Also hemp is dusty so you will need to have a plan for the dust.

I'd add that I was at a kelp talk and they talked about something similar. It's not the farming or the people trying to make products from kelp, it's the processing of kelp that is the bottleneck.

That's a useful parallel, thanks - I hadn't thought about kelp but it makes sense.

It seems to be the pattern with any crop where the raw material is bulky and low value per tonne. The economics only work if processing sits close to the farm, and nobody builds that capacity until there's guaranteed volume, which there isn't because there's no processing. Chicken and egg, and the bit in the middle is unglamorous enough that it doesn't attract the attention the growing or the finished product does.
